HubSpot Updates

Market Segments: Data-Driven Market Discovery in HubSpot

What This Update Actually Is

Market Segments is a new feature inside HubSpot that automatically analyzes your existing CRM data to identify and define the markets where you consistently win. It draws on firmographics, closed-won deal history, and intent signals to build dynamic, data-backed segments.

This isn't a static list you build once. Market Segments creates a living system that evolves as your business changes. Once created, segments connect directly into Breeze Assistant, Custom Agents, Buyer Intent, and Target Accounts.

It's currently in private beta for Marketing Hub Professional and Enterprise. It does require HubSpot Credits, specifically 10 credits per net-new company you add from the outside-CRM match list.

Why HubSpot Shipped This

Here's the pattern we see constantly across HubSpot portals: a marketing leader and a sales leader sit in a room, build an ICP in a Google Sheet, and declare it done. Six months later, that sheet is out of date, nobody trusts it, and the sales team is chasing leads that marketing never aligned on.

The external problem is clear. Most go-to-market teams define their ideal markets based on gut feel or outdated research, not actual win data. The internal frustration is just as real. Humans responsible for targeting feel like they're always behind, always re-explaining, and never fully confident the list is right.

HubSpot's answer is to pull the answer directly from your CRM. If you've closed deals, you already have proof of where you win. Market Segments surfaces that proof and turns it into a targeting system your whole team can actually use.

How to Use It Step by Step

  1. Navigate to Market Segments inside Marketing Hub. If you have existing Target Markets, HubSpot will automatically convert them into Market Segments. Review those first before creating new ones.
  2. Choose your creation method. Use the AI discovery option to let HubSpot analyze your closed-won deals and surface market patterns automatically. Or define attributes manually if you have a specific market hypothesis you want to test.
  3. Review and edit the AI output. The AI discovery is a starting point, not a final answer. You can adjust firmographic criteria, remove noise, and refine the definition before saving.
  4. Save your Market Segment and review the performance insights. HubSpot will show you historical win rate, deal velocity, and average deal size for companies that match this market.
  5. Open the Companies tab and toggle to see companies that match your market but aren't in your CRM yet. Add any that are a fit with one click. Each enriched company costs 10 HubSpot Credits.
  6. Connect your segment to campaigns, workflows, or email lists by creating a standard HubSpot segment from the Market Segment. This is how you get it into day-to-day execution tools.
  7. Repeat for each market you serve. HubSpot recognizes that most growing companies operate in more than one market. Build and prioritize multiple segments, then tailor your strategy for each.

What It Touches in Your HubSpot Strategy

Market Segments isn't isolated to one corner of your portal. It plugs into several layers of your go-to-market stack, and that's what makes it more than just another list builder.

On the AI side, segments connect natively to Breeze Assistant and Custom Agents. That means the AI tools making recommendations or building automations in your portal can now reference a shared, data-backed definition of who you're targeting. We've covered how Breeze Assistant is evolving into something much more capable in our breakdown of Breeze Assistant's new agent-building capabilities inside Agent Builder, and Market Segments makes that intelligence sharper.

Key Takeaway

Market Segments feeds directly into Breeze Assistant, Custom Agents, Buyer Intent, and Target Accounts. The segment definition you build once becomes the shared context those tools use across your entire portal.

On the data side, you get performance insights attached to each segment: win rate, deal velocity, and average deal size. These aren't vanity metrics. They're the inputs that should drive where your sales team spends time and where your marketing budget goes.

The outside-CRM company matching is the sleeper feature here. Most teams don't know how many companies fit their ICP that they've never contacted. Market Segments surfaces that gap directly. The credit cost keeps it intentional, not reckless.

For RevOps and marketing ops specifically, this update connects to the broader conversation around how HubSpot is building unified targeting across its platform. If you've been thinking about how Buyer Intent and Target Accounts fit together, Market Segments is now the layer underneath both of them.

Key Takeaway

The real strategic unlock here is alignment. When marketing, sales, and AI tools all reference the same Market Segment definition, you eliminate the 'who are we actually targeting?' argument at every quarterly planning meeting.

For teams running campaigns through email, workflows, or campaigns tools, note that Market Segments don't pipe in automatically. You'll need to create a standard HubSpot segment from the Market Segment first. That's an extra step, but it's also what keeps your execution lists clean and intentional.

Who Should Care Most

This update matters most to the humans in these roles and situations:

  • Demand generation marketers who own campaign targeting and need a defensible, data-backed ICP to build lists around, not a spreadsheet someone built two years ago.
  • RevOps leaders who are tired of rebuilding alignment between sales and marketing on who the ideal customer actually is. Market Segments gives both teams a shared, live definition to anchor to.
  • Founders and marketing leaders at companies with 50 to 500 employees who've closed enough deals to have win patterns in the CRM but haven't formalized what those patterns mean for targeting.
  • HubSpot admins at Marketing Hub Pro or Enterprise accounts who are managing Buyer Intent and Target Accounts. Market Segments is now the foundational layer those tools sit on.

If you're on Marketing Hub Starter or Free, this isn't available to you yet. The feature requires Marketing Hub Professional or Enterprise.

George's Take

I've watched hundreds of go-to-market planning sessions get derailed by the same thing: nobody can agree on who the ICP actually is, and nobody trusts the data behind the current definition. Market Segments is HubSpot's attempt to end that argument by pulling the answer straight from your closed-won history. That's the right instinct. The humans who will get the most from this aren't the ones with perfect data; they're the ones willing to let the data challenge their assumptions and then act on what they find. My advice: don't just run the AI discovery and accept the first output. Sit with it. Edit it. Then use the performance insights to rank which market deserves your attention first.

Your CRM already knows where you win. Market Segments just finally gives you a way to listen to it.
George B. Thomas

One thing worth keeping in mind as this matures: the quality of your Market Segments depends entirely on the quality of your closed-won data. If your deal stages are inconsistent or your company records are missing firmographic data, the AI discovery will surface noise. Cleaning that up before you run the analysis will make the output far more actionable. This connects to a larger point we make about B2B strategy: the best targeting decisions come from real signals, not assumptions. We wrote about that directly in our piece on why B2B marketers who skip real customer data are just guessing.

If you want help getting your HubSpot data clean enough to make Market Segments work the way it should, or if you want a second set of eyes on the segments you've built, that's exactly what our team does. Book a strategy call and let's look at your portal together.

Frequently Asked Questions

What is HubSpot Market Segments?

HubSpot Market Segments is a feature in Marketing Hub Professional and Enterprise that analyzes your closed-won deals, firmographics, and intent data to automatically identify the markets where you win. It creates dynamic, data-backed segments you can connect to campaigns, Breeze AI tools, Buyer Intent, and Target Accounts.

How is HubSpot Market Segments different from a regular list or smart list?

A regular HubSpot list filters contacts or companies by properties you define manually. Market Segments uses AI to discover market patterns from your actual win history, gives you performance data like win rate and deal velocity per segment, and connects natively to Breeze Assistant, Custom Agents, and Buyer Intent, not just email or workflows.

Do I need HubSpot Credits to use Market Segments?

Creating and analyzing Market Segments doesn't cost credits. Credits are only charged when you add net-new companies to your CRM from the outside-CRM match list. HubSpot charges 10 credits per enriched company you choose to add.

What happens to my existing Target Markets when I get Market Segments?

HubSpot automatically converts existing Target Markets into Market Segments when the feature is enabled on your account. You should review the converted segments after the transition to make sure the definitions still reflect your current go-to-market strategy.

Can I use Market Segments in HubSpot workflows and email campaigns?

Not directly. Market Segments connect natively to Breeze Assistant, Custom Agents, Buyer Intent, and Target Accounts. To use a Market Segment in workflows, email, or campaigns, you need to create a standard HubSpot segment from the Market Segment first. That adds one step but keeps your execution lists clean.

Who is HubSpot Market Segments available for?

Market Segments is available for Marketing Hub Professional and Marketing Hub Enterprise accounts. It's currently in private beta as of July 2026. Free, Starter, and non-Marketing Hub accounts don't have access at this time.
